Speed to Lead: Why the First Reply Wins the Client

Speed to lead and lead response time guide

Speed to lead is the time between a prospect reaching out (a form, a call, a chat, an ad lead) and your business making a meaningful first response. It is one of the few marketing numbers you can improve without spending more on ads, and for many service businesses it has a bigger effect on revenue than any change to targeting or creative.

The short version: respond within minutes, around the clock, with a reply that moves the conversation forward. Automate the first touch, route the lead to a person immediately, follow up persistently, and measure response time the same way you measure cost per lead.

Why does speed to lead matter so much?

Interest fades quickly, and most people contact more than one business. The firm that answers first gets to frame the conversation, answer the first questions and set the appointment, often before competitors have even seen the inquiry.

The best-known research on this is a 2011 Harvard Business Review study, “The Short Life of Online Sales Leads.” The researchers found that companies that tried to contact a lead within an hour were nearly seven times as likely to qualify it as companies that waited even an hour longer, and far more likely than companies that waited a day or more. When they audited more than 2,000 U.S. companies by submitting test inquiries, the average response time among those that responded was 42 hours, and many never responded at all.

Expectations have only risen since. People now get instant replies from apps, delivery services and AI assistants, and they judge a business’s reliability by how quickly it gets back to them.

What is a good lead response time?

For inbound leads who asked to be contacted, aim for a first response in under five minutes, every day of the week. That does not mean a salesperson must call within five minutes at 2 a.m. It means the lead receives something useful within five minutes, such as a personal text confirming the request and offering times, and a person follows up as soon as practical.

Urgent services such as emergency plumbing, towing, criminal defense and personal injury need a live phone answer whenever possible. Planned purchases such as remodeling, estate planning or B2B services can rely more on instant scheduling, with a call during business hours.

How do you measure speed to lead?

  1. Record when the lead was created, with a timestamp in your CRM for every source: website forms, Meta and Google lead forms, calls, chat and email.
  2. Record the first meaningful response, meaning a call that connects, a personal text or a reply that answers the question. An automatic “we received your message” email doesn’t count.
  3. Report the median and the slowest 10%, not just the average, broken down by source, day of week and time of day.
  4. Connect it to outcomes: compare booking and close rates for leads answered in under five minutes against leads answered later. Your own data is the most persuasive argument for fixing the process.

How do you improve speed to lead?

1. Route every lead to one place instantly

Leads scattered across email inboxes, ad platforms and voicemail get missed. Connect every source to a single CRM or inbox, with alerts that reach the right person on their phone.

2. Automate the first touch

Send an immediate text and email that sound like a person, confirm what the lead asked for, and give a clear next step, usually a booking link with real availability. For a full example, see Automated Booking for Meta Ads.

3. Use AI where it actually helps

AI chat and messaging assistants can answer common questions, collect qualifying details and book appointments outside business hours. They work best with a clear handoff to a person for anything complex or sensitive, and with careful review of what they are allowed to say.

4. Text back missed calls

Many service businesses miss calls while on jobs. An automatic text to every missed caller (“Sorry we missed you, how can we help?”) recovers conversations that would otherwise go to the next company on the list.

5. Set a follow-up cadence

One attempt is not enough. A simple sequence of calls and texts over the first few days, stopping as soon as the lead responds or opts out, reaches many people the first attempt misses.

6. Make response time someone’s job

Set a written response-time target, show it on a dashboard, and review it weekly the same way you review ad spend.

Speed to lead and advertising costs

Slow follow-up quietly raises every advertising cost. If half your leads go cold before anyone responds, you are effectively paying twice for each customer. It also affects what ad platforms learn: when you report which leads became customers back to Google and Meta, faster follow-up means more of your leads reach those outcomes, and the algorithms get better signals to find similar people. That is one reason speed to lead sits at the center of our AI lead generation work.

Common mistakes

  • Treating an auto-reply email as a response.
  • Answering fast during business hours but going silent nights and weekends, when many leads arrive.
  • Calling once, leaving no voicemail and never trying again.
  • Texting people without clear consent, or without an easy way to opt out.
  • Measuring cost per lead without measuring what happens to the lead afterward.

Frequently asked questions

Is speed to lead only important for sales teams?

No. It matters for any business that receives inquiries, including law firms, medical practices, home services, real estate and agencies. Anyone who asks for help is comparing options.

Can a small business respond within five minutes without hiring?

Usually, yes. Automated texts, booking links, missed-call text-back and an answering service cover most of the gap. People are then needed for the conversations that follow.

Does responding faster really increase revenue?

Faster response raises the share of leads you reach, book and close, which is where the revenue comes from. Track your own booking and close rates by response time to see the effect in your business.
